A 3,000-ton Musang King intake line in Pahang, sourcing Grade B/C fruit below RM 12/kg, lands RM 13–16M gross margin per season when frozen pulp and pasteurized puree move at RM 75–90/kg FOB. Add MESTI/HACCP and GACC registration lags; realistic breakeven lands in the third processing season, not the first.
In the Raub–Bentong durian belt, ROI is decided by procurement discipline and yield loss, not by the RM 88–118/kg retail sticker in KL supermarkets. China began clearing fresh chilled whole Musang King in mid-2025, which lifts Grade A farmgate price, but the Grade B/C processing economics below are untouched by that headline. This is a working model for a mid-size plant, 3,000 tonnes of whole-fruit intake per year.
CapEx Model: IQF, Cold Rooms, and Site Works
Build within 1.5–2.5 hours reefer drive of the orchards. A 2-hectare site in the Temerloh or Karak light-industrial zone costs RM 1.2–2.0M, with trucking access to Kuantan Port and the E8 (Kuala Lumpur–Karak Expressway) + Federal Route 2 spine to Port Klang.
Machinery dominates the budget. A used 2 t/hr spiral freezer at -40°C from JBT or a Shah Alam freezer fabricator runs RM 2.5–4.2M; new units go past RM 4.5M. Add a steam-blanching and pasteurization skid with plate heat exchanger (GEA or SPX Flow) at RM 1.5–2.5M, a Scholle IPN-compatible bag-in-box aseptic filler at RM 800k–1.3M, pre-cooling cells with a 250 kW forced-air chiller at RM 800k–1.1M, and a 600–800 pallet -18°C cold room at RM 2.8–4.2M. Site works — JKKP-compliant boiler, water treatment, stainless drain flooring to MESTI grade — add RM 1.5–2.5M. The greenfield budget lands at RM 11.5–16M, before working capital for fruit purchases.
Sourcing Spread: Grade B/C from Pahang Belt
Grade A fruit at RM 50–70/kg farmgate is not for processing. The processing plant exists to buy dropped, culled, and off-grade fruit in the November–February flush, plus the softer July–August crop, at RM 8–15/kg for Grade C and RM 15–25/kg for Grade B. The gross margin is created at purchase, not at the FOB sale. Before the season, contract 40–60 smallholders in Raub, Bentong, and Bukit Tinggi with a floor price of RM 8–12/kg. Reject per farmer for stem rot, water core, and off-aroma; no plant survives on spot purchases alone.
Yield Levers: Flesh Recovery, Labor, TNB Tariff
Flesh recovery for D197 Grade B is 28–33% of whole-fruit weight. After steaming, destoning, and pulping, net puree/pulp yield is 18–22% — that means 4.5–5.5 kg of raw fruit per 1.0 kg of finished product. Every percentage point of yield lost to sloppy destoning is worth RM 60,000–80,000 annually at RM 75/kg FOB.
Labor: 40–60 line workers at RM 2,200–2,600/month including OT, plus the foreign-worker levy of RM 1,500–2,100/head. Budget RM 1.4–1.8M/yr. Electricity is the largest controllable Opex line: TNB Tariff E (medium-voltage industrial) at RM 0.37–0.42/kWh. A 3,000-ton line with a full cold room draws 1.1–1.5 MWh/day; budget RM 1.0–1.6M/yr. Rooftop PV of 500kWp shaves 15–20% off that bill, and the RM 300–450k outlay pays back in under three years. Packaging adds RM 1.2–1.8/kg, Kuantan Port reefer freight runs RM 225–300/tonne, and MESTI lab batch testing is RM 15–30k per export lot.
Export Compliance: GACC, MESTI, JAKIM Costs
The non-negotiable gateways: MESTI registration under the Ministry of Health, JAKIM halal certification for Singapore, Indonesia, and Hong Kong channels, and GACC registration for China. MESTI’s license is only RM 200–500, but building GMP compliance and passing HACCP audits costs RM 60–200k in consultancy, plus lab work proving conformity with China’s GB 2762 heavy-metal and pesticide limits. GACC registration imposes 4–8 months of DOA-inspected trial runs before the plant code appears on China’s import list. Start all paperwork during the civil works phase, not after machinery commissioning.
Payback Window: Seasonality, Spot FOB, Winter Inventory
Two scenarios define the ROI envelope. The orchard-linked operator, paying RM 11/kg blended for Grade B/C fruit, clears RM 13–16M gross season margin on 619 tonnes of finished output. Against a RM 12–15M capex, that is a 2.5–3.5 year payback, or three to four processing seasons if you include the monsoon period. The open-market buyer paying RM 15–18/kg blended sees RM 6–9M margins at best, stretching payback to five to seven years. Holding inventory into January for the China winter window can lift FOB by RM 10–15/kg, but cold-room holding costs RM 0.4–0.6/kg per month, so freeze-and-hold only works for plants with efficient storage. Solve procurement before buying the freezer.
